Your AI Tools Might Be Making Your Agents Slower. Here’s How to Know.

Before you sign your next AI contract, ask yourself one question: will my team trust this tool, or work around it? If you’re not sure, keep reading.

Contact centers spent billions on AI tools last year. Most leaders I talk to assume more AI means better performance. The data says otherwise. A significant portion of that spend is actively making agents slower. Not because the technology is bad. Because nobody taught leaders how to evaluate where automation helps versus where it creates friction.

I’ve watched teams get burned by one failed implementation and resist the next three good ones. That’s the real cost nobody puts in a business case. After years of watching this play out across hundreds of deployments, the pattern is clear. The organizations that succeed with AI aren’t the ones spending the most. They’re the ones asking better questions before they buy.

The Wrong Metric Is Running Your AI Strategy

Here’s what I see in almost every contact center that’s bought an AI tool in the last two years: they measure success by adoption rate. How many agents logged in. How many interactions the tool processed. How many tickets got routed through the system.

Those are vanity metrics.

The real question is simpler and harder: did the tool change agent behavior or customer outcomes? If your agents are working around the AI instead of with it, you don’t have an adoption problem. You have a fit problem. No amount of training or executive mandates will fix a tool that doesn’t fit the workflow it was dropped into.

I’ve seen this play out in real numbers. A team rolls out an agent assist tool and reports 85% daily active usage in the first month. Leadership celebrates. Then you pull handle time and it crept up eight seconds per call. You pull quality scores and they’re flat. You ask a supervisor what’s happening on the floor and they tell you agents have the tool open but they stopped reading it two weeks in because it was surfacing the wrong things at the wrong time. The dashboard looked like a win. The floor told a different story.

Stop measuring usage. Start measuring productivity impact. Did handle time go down? Did first contact resolution improve? Are agents resolving more complex issues without escalation? If you can’t answer those questions with data, fix your measurement framework before you touch your technology stack.

Where AI Helps vs. Where It Hurts

Not all AI use cases are created equal. Three categories come up in nearly every deployment, and each one has a clear line between where it works and where it makes things worse.

Real-time agent assist works when it reduces cognitive load. Your agent is mid-conversation with a frustrated customer, and the tool surfaces the right knowledge article or next best action without them having to hunt for it. That’s a win. It fails when it becomes another screen, another alert, another thing competing for attention during a live call. The test is simple: does the agent reach for it, or ignore it? If they’re ignoring it, the tool is adding friction.

Conversational analytics works when insights reach the right person at the right time. A supervisor who gets a real-time alert that a call is going sideways can step in before it becomes a complaint. That’s value. A 50-page weekly report sitting in someone’s inbox until the next quarterly review is not. The test: can a supervisor act on the insight within a single shift? If not, you have an insight delivery problem, not an insight generation problem.

Automated quality monitoring works when it replaces 2–3% random sampling with full interaction coverage that understands context. A system that evaluates every call and flags real coaching opportunities is fundamentally different from one that just produces scores. The test: do agents trust the scores? If your team sees automated QA as a gotcha system instead of a coaching tool, the technology isn’t the problem. The implementation is.

Notice the pattern. The difference between success and failure isn’t the vendor. It’s how the tool fits into existing workflows and whether the people using it were part of the process from the start.

The 80/20 Truth About Implementation

Across every successful AI deployment I’ve been part of or closely watched, the ratio holds: 20% technology, 80% change management. That’s an operational reality, not a talking point.

The organizations that fail go all-in on the platform and skip the people. They sign a contract, run a launch webinar, send an email to the floor, and wonder six months later why results are flat.

The ones that succeed do three things differently:

1. Phased rollouts instead of big-bang launches. Start with one team. Learn what breaks. Fix it. Then expand.

2. Agents involved from day one. Not as testers after the fact. As part of building it. When agents help shape how a tool works in their workflow, they trust it. When it’s imposed on them, they work around it.

3. Role-based training. Not a generic webinar everyone half-watches. Specific training for agents, supervisors, and QA teams that shows each group exactly how the tool changes their daily work.

The technology is the easy part. Getting hundreds of agents to change how they work every day is where the ROI gap lives. Most organizations underinvest here and then blame the vendor.

Three Questions Before You Sign Another Contract

If you can’t answer all three with confidence, pause.

1. Does this tool reduce or add cognitive load for the agent? If the answer requires a caveat, that’s your answer.

2. Can I measure productivity impact within 30 days? Not adoption. Not logins. Actual movement in metrics you already track.

3. Will my team trust this tool or work around it? If you’re not sure, go ask them. They’ll tell you.

The cost of a bad AI tool isn’t just the license fee. It’s months of lost productivity and eroded agent trust that takes far longer to rebuild than the original implementation took.

The organizations winning with AI aren’t buying more tools. They’re buying the right tools and putting people at the center of every implementation decision. That’s the gap. Not budget. Not vendor selection. How they decide what to spend on and how they bring their teams along.
